Month in ReviewThe story of this month, grounded in the data

Revenue held at $86,356.71, down 3.3%, but net profit fell 67.0% to $1,278.35 and net margin went from 4.34% to 1.48%. Advertising spend was flat at $18,205.76, +0.7%, while ad sales fell 6.6% to $53,671.66 and ACoS widened from 31.45% to 33.92%: with the hero SKUs unable to ship, budget moved to the lines that could. 8 SKUs finished September at zero sellable FBA units, including FFMST4, the largest line in the account, which still produced $12,721.86 on almost no advertising.

Units rose 2.8% to 2,327 on 13.6% fewer sessions, so conversion went from 6.56% to 7.80%, and refunds fell from 187 to 151, 6.49% against 8.26%. Organic revenue rose 2.5% to $32,685.05 with organic share back from 35.7% to 37.8%, Buy Box held at 99.59%, and the Account Health Rating improved from 292 to 372.

▲ WHAT WENT RIGHT
The demand side improved on every measure that does not need stock.
Units rose +2.8% to 2,327 on 13.6% fewer sessions, so conversion went from 6.56% to 7.80%. Organic revenue rose +2.5% to $32,685.05 and organic share recovered from 35.7% to 37.8%, the first increase in three months and exactly what the August report said to watch for. Refunds fell from 187 to 151, taking the rate from 8.26% to 6.49%. Buy Box held at 99.59% and the Account Health Rating improved from 292 to 372.
▼ WHAT WENT WRONG
Flat ad spend bought 6.6% less revenue because the budget moved to the wrong lines.
Spend was +0.7% at $18,205.76 while ad sales fell 6.6% to $53,671.66, taking ACoS from 31.45% to 33.92% and ROAS from 3.18 to 2.95. The shift is visible by portfolio: FFMDL1 took $2,970.35, double August, at 46.88% ACoS; FFPFL1 ran 87.49%; FFSSL1 64.64%; FSST4 284.62% on $153.64 of spend. Meanwhile FFMST4, the most efficient line in the account at 0.84% real ACoS, was out of stock and could absorb only $106.63.
▶ WHAT TO WATCH IN OCTOBER
Whether the stock lands, and whether spend follows it back.
8 SKUs finished September at zero sellable FBA units and 2,760 units are inbound. The profit question for October is not how much to spend but where: the lines that were starved of stock in September are the lines that convert, and the lines that absorbed the budget are the ones running above 45% ACoS. Q4 begins with the account fully dependent on that replenishment landing and on advertising being re-pointed at it the week it does.

These tiles show SellerBoard gross profit, before indirect expenses. That is the one measure computed identically in every month of the profit and loss workbook, so the four months are directly comparable here. The indirect expense treatment has changed more than once during the year, which is why the published net profit for earlier months is not comparable on its face. September's net profit after 3PL Cost ($1,727.13) and Misc MGT Cost ($2,400.00) is $1,278.35 at 1.48%; August's, as published last month, was $3,874.11 at 4.34%. Gross profit fell 32.9% month on month against a 3.3% fall in revenue, and that gap is the whole of this report.
💰
Cost WaterfallHow gross sales flow down to net profit
Two lines explain the month: Amazon fees rose to $29,924.50, 34.7% of sales against 33.2% on 3.3% less revenue, and advertising rose to 21.1% of sales from 20.2% while returning less, together worth about 2.3 points of margin. Cost of goods held at 32.7% of sales against 32.3%, refund cost fell to $4,009.51, and promotional spend rose to $610.99. Below gross profit of $5,405.48 sit 3PL Cost at $1,727.13 and Misc MGT Cost at $2,400.00, which take the account to $1,278.35.

Parent-Level KPIsSellerBoard, grouped by parent ASIN
The catalogue was re-parented during September. SellerBoard now reports twelve parents where August reported six families: the five duplicate bulb parents have been consolidated into one, and the mega-parent that previously held torches and pathway lights together has been split into four. Parent rows are therefore not directly comparable with the August table. Comparability is preserved at child level, in the next section, where the ASINs are unchanged.

Child-Level KPIsPer-ASIN breakdown for accounting and operational review
This is the comparable view month on month, because the ASINs did not change when the parents did. 9 of the 27 ASINs lost money in September, together -$5,498.69, and the pattern is the same in each case: a line that could not ship absorbed advertising anyway. FFMLB1_1PK took $2,508.63 of spend at 42.91% real ACoS for a -$1,362.65 loss; FFMDL1 took $1,873.08 at 55.91% for -$1,067.87; FFMST1 took $1,814.42 at 63.09% for -$1,329.94. Against that, the two lines with almost no spend were the two most profitable: FFMST4 returned $1,812.59 on $106.63 of advertising, and FFMDL4 $1,319.01 on $175.58.

The portfolio table totals $18,205.76 against the profit and loss workbook's $18,205.76; the $0.00 difference is advertising booked in the period but not attributed to a campaign in the export. August is shown as published last month. The re-pulled August export now reports $58,406.22 of ad sales against the $57,462.43 published, because attribution windows continue to fill after a month closes.

Inventory HealthException report: SKUs under 30 days of supply
Action Required
8 SKUs finished September at zero sellable FBA units and 13 sit under 30 days of supply. This is the cause of the month, not a side effect of it. FFMST4, the largest line in the account at 14.7% of September sales, held nothing but reserved units against a 2.33 per day run rate, and FFMLB1_1PK ran a 17.23 per day velocity on zero stock. 2,760 units are inbound across the catalogue, 2,608 of them against the four SKUs at or near zero. The August report put the warehouse cutover and the mid-September stock wave together as one commitment; the inbound column is the evidence of where that stands.

FBA Units counts sellable plus reserved stock. A SKU showing zero sellable and a handful of reserved units is, operationally, out of stock: the reserved units are already committed to orders in flight.

Re-point the advertising at whatever is actually in stock, weekly

This is the single highest-value change available and it costs nothing. Spend was flat at $18,205.76 while ad sales fell 6.6%, because the budget stayed pointed at lines that could not ship. FFMDL1 took $2,970.35 at 46.88% ACoS and FFPFL1 $1,047.06 at 87.49%, while FFMST4, at 0.84% real ACoS and $1,812.59 of net profit, absorbed only $106.63 because it had no stock. Set a standing weekly review that caps spend on any SKU under seven days of cover and moves that budget to the SKUs with cover. Without it, October repeats September.

Confirm the stock wave and the warehouse cutover actually landed

The August report committed to new stock mid-September and the new warehouse going live at the same time, ending the 3PL dependency. September closed with 8 SKUs at zero sellable units and 2,760 units inbound, so the wave had not fully landed by month end. Confirm in writing with Chris what has been received, what is still in transit and what the new warehouse lead times now are, before October advertising budgets are set against it.

Cut or restructure the four portfolios running above 45 per cent ACoS

FSST4 ran 284.62% ACoS on $153.64 of spend, FFSHL1 84.36%, FFPFL1 87.49% and FFSSL1 64.64%. Together they consumed $2,872.44 and returned $3,700.93. The August report flagged FSST4 and FFSHL1 for restructuring and both got worse. These are not budget-size problems; pull the search term reports, negative out the terms converting at zero, and if a portfolio cannot be brought under 45 per cent within October, take it to a defensive floor rather than carrying it into Q4.

Find out why Amazon fees rose +1.4 pp of sales

Fees went from 33.2% of sales in August to 34.7% in September, which is worth roughly $1,218.35 of margin on its own and is the second half of the profit story after advertising. Inbound transportation was $1,899.59 and FBA inbound convenience and removal fees $1,239.04, both consistent with stock movement during a warehouse cutover rather than with normal trading. Confirm whether these are one-off cutover costs that disappear in October, because the Q4 plan depends on the answer.

Protect the organic recovery

Organic revenue rose +2.5% to $32,685.05 and organic share went from 35.7% to 37.8%, the first improvement in three months and the thing the August report said to watch. It happened despite the stock-outs, which means the listing and conversion work is holding. Unit session percentage improved from 6.56% to 7.80% on 13.6% fewer sessions. Keep the main-image A/B tests running to significance and do not let the October spend push drown the organic signal again.

Resolve the indirect expense line in the profit and loss export

The workbook books Indirect expense at $413.50 for September, a credit, where August carried -$1,787.31 as a charge. The SellerBoard dashboard, the parent export and this report all apply the standing 2 per cent 3PL fee ($1,727.13) and the $2,400.00 management cost, and the dashboard margin of 1.49 per cent confirms that treatment to two decimal places. The export row is inconsistent with all three. Have it corrected at source so the workbook and the dashboard agree before the Q4 reporting cycle.
